Gallup analysed data from 11,441 teams across six industries and found that team members’ awareness of their own and one another’s strengths was a stronger indicator of engagement and performance than the actual composition of strengths within the team. Gallup reports that strengths awareness was approximately twice as influential as the team’s particular combination of strengths. 

In other words, bringing together people with different abilities, experiences and styles is not enough.

They also need to understand:

  • what each person contributes to the team;
  • why people approach the same task differently;
  • where their styles complement one another;
  • where misunderstandings are likely to arise;
  • how to direct their differences towards a shared result.

Gallup’s research also indicates that approximately 70% of the variation in team engagement is related to how the team is managed. Leaders therefore influence much more than the allocation of tasks and the monitoring of results. They shape the conditions in which people communicate, collaborate and take ownership.

Research into team diversity also highlights an important point: different perspectives do not automatically produce stronger performance. Teams are more likely to realise the value of their differences when people experience enough psychological safety to express their views, ask questions, acknowledge mistakes and disagree constructively.

How leaders see themselves is not always how others experience them

A leader may have positive intentions and still create an impact that differs from what they intended.

They may believe they are being direct, while others experience them as overly harsh or unapproachable.

They may think they are giving employees freedom, while employees feel they lack sufficient clarity, direction and support.

They may see themselves as demanding leaders focused on excellence, while their teams experience them as people who notice only mistakes.

They may believe they solve problems quickly, while employees feel their opinions have not been heard.

Gallup research revealed a significant gap between managers’ perceptions and employees’ experiences. While 51% of managers reported providing feedback every week, only 21% of employees said they received weekly feedback. Similarly, 59% of managers believed they effectively recognised their teams’ hard work and contributions, while only 35% of employees shared that view.

These findings highlight one of the most important leadership blind spots:

Behaviour that a leader considers clear, supportive and frequent enough may not be experienced in the same way by the people they lead.

Developing a leadership brand therefore requires leaders to consider three perspectives:

  • how they see themselves;
  • how they want to be perceived;
  • the actual impact their behaviour has on others.

The space between these perspectives often contains the most valuable opportunities for strengthening credibility, relationships and leadership impact.

Team success does not depend on how similar people are. It depends on how effectively they work together when they are different.

The same leadership approach will not produce the same result with every person

One team member may need a clear goal and the freedom to determine how it will be achieved.

Another may need precise steps, criteria and review points.

One person may prefer to exchange ideas immediately and reach a solution through conversation, while another may need time to analyse the information before expressing an opinion.

An effective leader does not try to fit every team member into the same pattern.

Instead, the leader seeks to understand:

  • what they need in order to take ownership;
  • how they respond to change, pressure and disagreement;
